Hi,
Currently looking at “upgrading” sim only deals due to deals/discounts running out.
2 out of 3 sims have the same prices; 1 sim has lower prices and other options than the others. Why? I can’t work it out!
On the same point; sim only new deals for existing customers are £6 less than what I’m being offered as an “upgrade”
any clues?

Are they all on the same billing account? What plans are you trying to upgrade them to?

All on the same account; trying to work out the most cost effective use for the family.
one phone number can have unlimited sim for £19 which is the same as unlimited essentials; the other 2 that option isn’t there; only unlimited essentials which is £22. New sim on unlimited essentials is £16.
there are also various deals available on one number; but not the other 2.

One of the SIMs will always not get a discount as the "lead" number on the account but the 2 others should be able to get the same deal. Do you have any screenshots of the difference you are seeing for each?
Theoretically the first number on the account would be £22 and the other 2 could go on the £16 plan. I can't see a £19 plan anywhere.
EDIT: It may be that the £16 plan is a reduced rate exclusively for adding a SIM to the account as opposed to an upgrade offer, likely to make it cheaper for people to add additional SIMs for family members during Black Friday. For context 100GB for a new customer is £19, so an Unlimited Plan at £19 is still very very good.

The hilarious thing is the lead plan isn’t getting the cheapest deal.

The lead plan doesn't get the cheapest deal, it's always the most expensive as I explained in my previous reply. I'm not sure where you've got the idea that it's to be the cheapest.
It doesn't get a discount (apart from the current BF promo of Unlimited for £22 - the same as a new customer would pay) but the subsequent numbers do get discounted. Always been the case that the main number isn't discounted but the others are.
In this case if you want everyone on Unlimited, it would be £22 for the lead number + £19 for the other existing one + £16 for the other if thats what you're seeing.
There are fixed data plans also available, it would probably work out better price-wise to put the one that's coming in at £19 for Unlimited on a lower data plan and you can gift up to 100GB from each of the Unlimited plans at the start of the month over to it. Unlimited does give the peace of mind though and these are the cheapest rates I've seen on EE in my time.
It could be worth calling EE to see if they can do anything different (maybe £22 + £16 + £16). I'm getting confused without being able to see what you see/what the issue is.
