Early upgrade fee

I received a message saying i can upgrade early for free aslong as the new contract was more expensive than my old one. My contract just now is £61pm and the one i want to upgrade to is £73pm but when i go to do it it’s trying to charge me a £103 upgrade fee. Does anyone know how to get the upgrade fee to 0 as it says in the text message?
